The leader you will become
starts with the practices you build today.

You completed the Leadership Readiness Assessment. You now know where you stand across the five dimensions of leadership that determine whether a campus transforms or stays where it is. This playbook is the daily practice that moves you forward from exactly that point.

It is not theory. Every practice in this playbook is drawn from the same convictions the principals on the Transformational Educators podcast have lived in their own schools. Trust before strategy. Service before authority. Culture before performance.

    Your Assessment. Your Starting Point.

You scored yourself across five dimensions. This playbook addresses every one of them.

The Leadership Readiness Assessment measured where you are today across the same five areas that determine whether a leader transforms a campus or simply manages one. Every week of this playbook is built around one or more of those dimensions.

    01

    Trust Built

    Weeks 1 & 2

    02

    Listening

    Weeks 1 & 2

    03

    Culture Strengthened

    Week 3

    04

    Emotional Regulation

    Week 4

    05

    Leadership Development

    Week 4

In Step 3, a Gracelyn Success Coach will review your assessment results with you personally and connect each dimension directly to how the MTEL program addresses it. This playbook prepares you for that conversation.

The Foundation of the MTEL Program

The conviction behind every day of practice.

These three convictions are not just the foundation of this playbook. They are the foundation of every course in the MTEL program. Start practicing them now.

    01

    Trust Before Strategy

Relationships are the infrastructure everything else is built on. Without trust, strategy feels imposed. Without trust, systems feel restrictive. Without trust, change feels threatening.

    02

    Service Before Authority

Earn the right to lead by first demonstrating you are here to serve. The most powerful thing a leader can do in the first two weeks is make it clear they are here to remove obstacles, not add them.

    03

    Culture Before Performance

Sustainable results follow a healthy culture. Never the other way around. Culture shifts when staff see a pattern, not a moment. One consistent act builds more than ten announcements.

    The 30-Day Rhythm

How the four weeks work together.

Each week builds on the last. The structure is intentional because real leadership development follows a sequence. Trust must come before culture, and culture must come before feedback. This is the same arc every MTEL course is built on.

"Listen, act, then ask how you did. That loop is the entire practice."

    Wks
    1–2
    Days 1–14

    Trust & Listening

Minimum three 1:1 conversations per day with different staff members. Listen without agenda. Document everything. Build relational trust before advancing any initiative.

    Wk
    3
    Days 15–21

    Culture & Action

Move from listening to acting. Implement at least one visible piece of feedback from weeks 1 and 2. Credit staff publicly. Show that their words have weight.

    Wk
    4
    Days 22–30

    Presence & Feedback

Return to daily 1:1s, this time specifically asking staff to give feedback on how you are performing as a leader. Use the scorecard to guide reflection and self-assessment.

    What Is Inside

Not a framework. A daily field guide.

Every page is designed to be used right now, in your current role. You do not have to be a principal to use it. Each week has a clear rhythm, actionable plays, and tools that sharpen your leadership today and prepare you for what comes next.

    📋

Daily Action Index for All Four Weeks

One focused action every day. Checkboxes to mark completion. Built so the sequence stays clear, even on the hardest days.

    🎯

    The Trust-Building Conversation Play

Opening scripts, core questions, and a listening framework for your Week 1 daily 1:1s — the conversations that determine whether everything else lands.

    📊

    The 30-Day Leadership Scorecard

Rate yourself honestly across five dimensions: Trust Built, Listening, Culture, Emotional Regulation, and Leadership Development. Connects directly to your Readiness Assessment results.

Do not rush. Trust is built consistently, not quickly.
