Before we tell you about the book

Three questions worth sitting with.

Have you ever walked into a building where the staff had already decided you would not last?

A fractured culture doesn't wait for a formal introduction. By the time most of these leaders arrived, their staff had already learned not to invest in whoever showed up next.

Have you ever watched a strategy you believed in quietly fail because nobody carried it?

A plan only moves as far as the people asked to carry it believe in it. Belief isn't something a memo can install.

Have you ever wondered whether the problem was the plan, or the trust underneath it?

Eight leaders in this book started exactly here: not with a better plan, but with the same building and the same people you already have.

Inside Chapter 6

Fifth principal in ten years. That's what Jim Vasquez walked into.

Jim Vasquez
"Culture trumps strategy."
From Jim Vasquez's chapter, Horizon Heights Elementary

Vasquez didn't walk in with a plan. The school lacked systems, lacked direction, and had churned through four principals before him. So he met individually with every single person in the building, teachers to custodians to crossing guards, and asked two questions: what's great about this school, and where are the challenges. Their answers became his roadmap.

He built trust by acting on what people told him, not just listening to it. He made the harder calls too: he prioritized cultural fit over credentials, even when it meant a temporary dip in test scores. When a third-grade teacher came to him in tears and said the rollout was moving too fast, he slowed it down.

He didn't get a clean slate. He got a campus that had already learned not to trust whoever showed up next. After Sandy Hook, a parent asked what the school could do. Vasquez built a safety program from scratch. More than ten years after he left, it's still running.

What leaders are saying

Endorsements.

"Lead With Trust gets it right: nothing moves in a school until people trust the person asking them to move. Matthew doesn't hand us another theory. He introduces us to eight real leaders who rebuilt trust where it was broken, and gives us their playbooks to use on Monday morning."

Dr. LaTonya M. Goffney · Superintendent, Aldine ISD; President, AASA
